CEO of One
[ 00 — CEO of One ]

Lead a lean company where every hire counts.

For founder-CEOs of 10 to 200 people: try AI on your own desk, set the headcount rule, and show the board progress against real baselines.

[ Chapter 01 ]

Two leads want headcount. The board meets next month.

You cannot say whether AI could carry that work, because nobody, you included, has tried it on the real tasks.

[ Chapter 02 ]

Guess wrong, and it compounds.

Hire too soon and the payroll stays. Wait too long and the team burns out. Either way, the board asks why.

[ Chapter 03 ]

The layers fold inward.

Briefings, forecasts and the board deck, drafted from your systems and checked by the person who owns each number.

[ Chapter 04 ]

The call is yours.

AI drafts the options. You decide who to hire, what to stop and what to tell the board.

[ Chapter 05 ]

Lead work you have done yourself.

Use AI on your own briefings and decisions first. A headcount rule written from experience is one your team will trust.

[ Chapter 06 ]

Before any new hire, one written test.

Each request shows what AI was tried on the work and why it fell short. People get the tools first, then the rule.

[ 07 — How we work ]

Skill for you. Systems for the company.

Teach

The CEO’s own practice: briefings, decision memos, board prep and hiring plans, worked on your real calendar.

Build

The company’s AI systems, each with a role, a measure and an owner, built alongside your leaders so they can run them.

[ 08 — Worked example ]

See two hiring requests, reviewed.

A fictional 60-person company tests each request against the work, then sets the baselines its board will see.

Two headcount requests, reviewed before the board

Before
Each lead argues from workload. Nobody has measured the work, tried AI on it, or agreed what the board should see.
After
Each request is tested against the real tasks. The CEO approves one hire, runs a six-week trial instead of the other, and takes baselines to the board.

[ Chapter 09 ]

Report progress against baselines.

Cycle time, cost per unit of work, quality and incidents, recorded before the change. Seat licenses show spending, not progress.

[ Chapter 10 ]

Next quarter’s model is not this one.

Keep the judgment in-house and every vendor replaceable, so a better model is an upgrade, not a rebuild.

[ 11 — Ways to begin ]

Consult or build. Your call.

Consult

$400 per hour 5-hour block · $2,000 minimum

Minimum booking: 5 hours

A $2,000 block (five hours) can work toward one of: your own AI routine for briefings and decisions, a draft headcount rule, or the baselines the board will see. We agree the focus at the start; one block does not redesign the company. We agree the scope before starting.

Ask about Consult → Details

On Build, we get projects up and running within a week, depending on complexity and how quickly you give us access to your systems.

[ Questions ]

Will this tell me how many people to cut?
No. We help you test what AI can carry on real work and write the rule your teams follow before asking for a hire. Decisions about roles and people stay with you and your HR and legal advisers.
How much of my own time does this take?
A Consult block is five hours of working time with you, spent on your own briefings and decisions, so the hours are real work. Build needs an owner on your side for each process.
What do I show the board after a Consult block?
The baselines you recorded, the headcount rule, and any trials under way with what will count as success. No invented savings: if a trial has not finished, the board sees that.
How is this different from hiring a chief of staff?
A chief of staff is a person who runs your projects. We teach you and your leads to run AI routines and build the systems with you, so the capability stays in the company.
What is CEO of One?
CEO of One (ceoofone.ai) is a Utlyze site for founder-CEOs of lean, AI-first companies. It covers the decisions that sit with the CEO: org design, headcount policy, board reporting and leading the change.
Who is CEO of One for?
Founder-CEOs of lean companies, roughly 10 to 200 people, who answer to a board or carry a real payroll and are deciding how to organize, hire and lead around AI.
What does an AI-first headcount policy look like?
A common shape: before a team asks for a new hire, it shows what AI tools it tried on that work and why they fell short. It only works once people have the tools, the training and a baseline to measure against. This is general education, not HR or legal advice.
How should a CEO report AI progress to the board?
Against baselines set before the change: cycle time, cost per unit of work, quality and incidents. Seat licenses and tool counts show spending, not progress.
Should the CEO use AI personally?
It helps. Policy is better when the person writing it has done the work. A practical start is an AI chief-of-staff routine: morning briefings, decision memos and meeting follow-ups.
How do I decide which roles AI should reshape?
Start from the work, not the job titles. List the recurring tasks in a team, mark which ones an agent could draft or finish under review, and redesign roles around what is left. Decisions about people carry legal and HR duties, so involve qualified advisers; this is education, not advice.
What do Consult and Build cost?
Consult: $400 an hour, 5-hour minimum ($2,000 at the least). Build: $15,000 a month. Each month, pick up to 5 business processes for our build-with-you coaches to work on. They build your AI systems with you and teach your team to run them. If you ever leave, the systems stay with you. Agents work only on your systems, and a shared 24/7 on-call rotation answers, with response times in writing. Build has a three-month minimum: $45,000 at the base level. Higher tiers and separately quoted work cost more.
How is this different from Business of One?
Business of One is about owning and running an AI-first business. CEO of One is about the CEO’s job: structure, people, the board and culture. Both are Utlyze sites and offer the same Consult and Build engagements.
Is this legal, tax, HR or investment advice?
No. Anything here about employment, security, law, tax or markets is general education. It does not replace advice from qualified professionals who know your company.
How do I get started?
Scroll to the form at the bottom of this page. Pick Consult to reserve hours, or Build to ask about building with us.
What happens after I enquire, and what is the minimum commitment?
Send a short description of your work, then choose a time to talk or wait for our reply. The enquiry does not buy a service. We agree scope and price before paid work. Consult: 5-hour block · $2,000 minimum. Build: Three-month minimum · $45,000 minimum commitment. Build Plus is $25,000 a month ($75,000 minimum); Build Program is $50,000 a month ($150,000 minimum). New software products and core-system replacement are quoted separately.
